Asking members' opinion without tying your hands

A suggestions channel is easy to open and hard to keep up. After two months it is often a graveyard of proposals with no answer — which discourages people more surely than never having asked at all.

What kills a suggestions channel

Three causes, in order of frequency.

No answer. A suggestion left hanging for three weeks teaches everybody that the channel is useless. Silence is an answer, and it is the worst one.

Free-form posting. With no framework, the channel fills with one-line messages, discussions between members and proposals already made ten times. Nobody can find anything, the team least of all.

Treating a vote as a decision. If a heavily voted suggestion is not applied, the team is accused of ignoring the community. If it is always applied, the team is no longer administering anything. That point has to be settled before opening the channel, not after.

The minimum framework

A suggestion goes through a form, not a free message. Three fields are enough: what is proposed, why, and what it would concretely change. That third field alone eliminates half the unworkable proposals, because their author realises it while writing.

Each suggestion then becomes a single message, with a vote for and a vote against. Discussions take place in an attached thread, not in the channel: that is what keeps the list readable.

Four states, no more

  • Pending — received, not yet reviewed.
  • Accepted — will be done. Say when, even vaguely.
  • Refused — with a one-sentence reason. That is the point that makes all the difference.
  • Already planned — avoids ten identical suggestions about the same thing.

The vote: advisory, and announced as such

The vote's role is to rank suggestions, not to decide. One pinned sentence in the channel is enough to set the framework: “votes tell us what matters to you; the decision stays with the team, and will be explained”.

That sentence looks trivial. It avoids the scenario where a popular but impractical proposal puts the team in the position of breaking a promise it never made.

Two technical safeguards complete the framework: one vote per person, and a minimum time on the server before proposing. The second stops a disagreement being settled by bringing in ten accounts for the duration of a vote.

Polls, and what they are for

A poll is only worth running if its result changes something. Polling for the sake of activity produces votes with no consequence, and members stop taking part once they work that out.

Three uses that work: choosing between options the team accepts equally (the time of an event, the theme of a night), measuring support before deciding, or breaking a tie between two equivalent proposals. In all three, the result is applied — and that is what makes people want to vote next time.

For a structural decision, the poll comes after the discussion, not instead of it. A vote launched too early freezes positions before the arguments have circulated.

Answering: the real work

Running a suggestions channel costs half an hour a week, no more, provided you stick to it. A fixed appointment — Sunday evening, for instance — during which every pending suggestion gets a state and a sentence.

A short answer beats an absent one. “Refused: it would mean one more channel and we want to keep few” is an acceptable answer, and it will be better received than three weeks of silence followed by a detailed explanation.

Frequently asked questions

Should anonymous suggestions be allowed?

Not for suggestions: the author has to be able to clarify their proposal, and anonymity makes the quality collapse. Anonymity has its place elsewhere, in a confessions or reporting channel.

What about an off-topic suggestion?

Refuse it with the reason, like the others. Deleting it without a word feels like censorship, even when it is only tidying up.

Can a member withdraw their suggestion?

Yes, while it is pending. Once handled, it stays visible: it is the record of the decision, and it saves having the same debate again six months later.

How many suggestions per person?

A daily limit, two or three, stops one person from occupying the whole channel. Beyond that, it is no longer participation.
